1. The first decision is the claim, not the material

Most insole projects that stall do not stall on a bad material. They stall because the claim was never pinned down before a material was chosen. "Comfortable" is not a specification you can manufacture. Soft underfoot, no fatigue after a long shift, good rebound when running, no heat and odour — these four point in different directions at material level and sometimes contradict each other: chasing softness usually costs support, chasing rebound usually costs initial softness.

So the requirement conversation narrows to three concrete questions: is the wearer standing, walking or running; how long is a single wearing session; what retail price band. Those three answers largely settle the material family, the number of layers and whether tooling is required — and only then do a quotation and a schedule mean anything.

2. Single vs dual density: one structural choice drives cost and feel

PU insoles split into single and dual density construction. This is one of the largest forks in a quotation.

A common misconception
Raising hardness does not raise support. Support comes from structural geometry — arch elevation and heel cup depth — while hardness only changes how far the foot sinks. Making the whole part harder simply fatigues the sole of the foot faster without ever holding the arch.

3. Five main materials and their trade-offs

These run through the factory routinely. The trade-offs are clear-cut and none of them is best at everything.

4. Facing: one-shot moulding or post-lamination

One-shot fabric moulding

The cloth is bonded during foaming, so the interface is a material-level bond rather than an adhesive layer. It therefore resists bubbling and delamination, which suits high-wear parts worn for long periods. The cost is flexibility: changing the cloth means re-sampling, so colour and material variations are less agile.

Post-lamination of leather or textile

The facing is bonded after moulding. The advantage is that one body can carry several facings, which is friendly to retail lines needing multiple colourways. The cost is that adhesive quality becomes a quality-control focus: glue quantity, press pressure and cure time all have to be held.

6. PU insole capability and finished parts

PU insoles come in single and dual density, with fabric moulded in one shot or leather laminated afterwards. We also handle pattern making, die cutting and moulding on your behalf; finished parts can be packed for retail sale or supplied in bulk for a shoe factory to fit.

The stage most often underestimated is quality confirmation. Insoles are used as a pair, and left-right asymmetry or hardness drift between batches rarely shows on a single-part inspection — but it lands straight in customer complaints. We therefore inspect by pair and by batch rather than sampling individual pieces.

8. Frequently asked

What is the minimum order quantity for insoles?

It moves with material, structure and whether tooling is needed. An existing pattern with no new mould has the lowest threshold; a custom part needing a new pattern or mould carries a higher MOQ because the tooling has to amortise. Send us the intended use, size range and estimated annual volume and we will come back with a workable batch size and cost structure.

We only have a concept, no sample. Can we still talk?

Yes. A sketch, a product on the market you want to match, the function you are after or the price positioning is enough for us to work out suitable materials, structure and a development path. In practice the most efficient starting point is a pair you already sell and want to improve.

What is the difference between single and dual density?

Single density is one hardness across the whole part: low cost, simple process, right for general-purpose and price-led lines. Dual density places different hardnesses in different zones — a firmer heel to take landing impact, a softer forefoot to keep compliance. Dual density needs extra tooling and an extra process step, so it costs more, but on standing and sports products the difference in feel is obvious.

Can we specify the top cloth?

Yes. Facing can be fabric, leather, cowhide or a technical textile, introduced two ways. One-shot fabric moulding bonds the cloth during foaming, so the interface is material-level and resists delamination. Post-lamination bonds the facing after moulding, which is flexible for colour and material changes but puts more weight on adhesive quality. We will suggest one based on how hard the product is worn and how often you change versions.

Can you make arch support or orthotic-style insoles?

We can develop insoles with arch support structure, including a 3D heel cup, arch elevation and zoned pressure relief. To be clear: a functional insole is a comfort and support product. If it is to be sold as a medical device, the brand must complete registration with the relevant authority. We can supply process and material information but do not certify medical performance.

How long from sample to production?

A sample on an existing pattern with no new tooling is usually 1–2 weeks. A custom part needing a new pattern or mould takes longer depending on structure and tooling schedule. After sample approval we run a pilot batch, then production, typically 30–60 days. We confirm exact timing in writing once the requirement is fixed.
